Fit Scoring Guide
Use this weighted model to assess pilot readiness consistently.
Dimension Weights and Scoring Anchors
| Dimension | Weight | 1 (Poor Fit) | 3 (Moderate) | 5 (Strong Fit) |
|---|---|---|---|---|
| Monthly loan onboarding volume | 25% | <20 loans | 20-100 loans | >100 loans |
| Document standardization | 20% | Bespoke, fax-heavy, low standardization | Mix of standard and bespoke | Mostly APLMA/LMA, digital PDFs |
| LoanIQ/Finastra in use | 15% | No clear LMS target | LMS present but non-standard integration path | LoanIQ active with clear ownership |
| Budget status | 20% | No budget, exploratory only | Budget discussion underway | Approved pilot budget |
| Sponsor strength | 10% | No sponsor | Mid-level champion | Executive sponsor (COO/CFO/CRO) |
| Timeline pressure | 10% | No urgency | General efficiency mandate | Regulatory/migration/audit deadline |
Composite Score Calculation
- Score each dimension from 1 to 5.
- Multiply each score by its weight.
- Sum weighted scores for a composite out of 5.
Interpretation Bands
- <2.5: Not ready. Keep in nurture track.
- 2.5-3.5: Potential fit. Continue qualification and remove blockers.
-
3.5: Strong pilot candidate. Advance to scoped pilot brief.
Override Conditions
Apply overrides even if composite score is high:
- Hard stop override:
- No permissible deployment model under bank policy.
- No data residency path acceptable to IT/security.
- No identifiable sponsor or owner for pilot execution.
- Timing override:
- Budget cycle locked beyond 12 months.
- Major competing transformation freezes new tooling.
- Positive acceleration override:
- Active regulatory deadline tied to reporting controls.
- Recent audit finding tied to onboarding/compliance workflow.
